Sound familiar?

Too much of the business still runs through you.

Established businesses often reach a point where the owner is the system. Experienced people fill the gaps between tools, and the same problems come back every week.

  • Questions and decisions keep coming back to you, even when the answer has not changed.
  • Information is entered more than once, from paper, spreadsheets and different systems.
  • Exceptions get sorted out by whoever happens to know how it was done last time.
  • You check work yourself because you cannot be sure it was done right.
  • Office staff spend their time chasing and filling gaps left earlier in the process.
  • You have tried new software, but the work around it did not change.

A new app rarely fixes this on its own. The fix usually starts with how the work is organised, who owns each step, and what information they need.

How we work

Three steps, one worthwhile problem at a time.

We start with the business, not the technology. Each step ends with something you can use and a clear decision about what comes next.

Step 1

Understand

We sit with you and your team and follow real work from start to finish, so we see what actually happens, not what the process document says.

  • Owner goals and pressures
  • A map of one priority workflow
  • Where time, errors and rework occur

Step 2

Prioritise

We rank the opportunities by value, effort and risk, and agree the one that is worth doing first. You get a clear recommendation and an honest view of the investment.

  • A short opportunity list
  • An initial value case
  • A recommended next step

Step 3

Implement

We improve the process with your people, then configure, connect or build only what is needed. The new way is tested on real work before the old one is retired.

  • A tested, working improvement
  • Training and a simple handover
  • 30 days of stabilisation

Then we measure what changed. We set a baseline before anything changes and report the result against it each month: time released, errors avoided and money saved, kept separate so the numbers stay honest.

Services

Start small. Commit only when the case is clear.

Most clients begin with a fixed-fee diagnostic. From there you decide whether to continue, and in what form.

Where most clients start

Business and Workflow Diagnostic

Fixed fee agreed before we start. Usually two to three weeks.

  • Your direction as the owner, in writing
  • A map of one priority workflow
  • A short list of opportunities and an initial value case
  • A clear recommendation for what to do next

The diagnostic stands on its own. You can act on it yourself, use another supplier, or work with us.

Ongoing

AI and Systems Business Partner

Monthly initial three months, then month to month

  • An experienced person responsible for your improvement agenda
  • Weekly working sessions with the owner
  • Workflow design and coordination of technical delivery
  • A monthly review of progress, spending and value

For owners with several valuable improvements to work through, without managing separate software suppliers.

Project

Implementation

Fixed price agreed after discovery

  • The agreed configuration, integration or application
  • Testing on real work, training and handover
  • 30 days of stabilisation after acceptance

We use the systems you already have wherever possible, and build only where it is genuinely needed.

Support

Care

Monthly for live workflows

  • Scheduled checks on your live workflow
  • Bounded technical support during business hours
  • Clear coverage agreed for each workflow

Keeps a working improvement working once it is part of everyday operations.

You see the full expected investment before you commit to each stage, including software and your team's time. If the value case does not support the work, we will recommend a smaller step or no project at all.

What you can expect

Practical, measured and yours to keep.

Simplify before building

We fix the routine first, configure existing tools next, and only then integrate or build. Less software means less to maintain.

Your people make the decisions

Business rules, approvals and staff changes stay with you. We make the options and their trade-offs clear.

Honest numbers

We measure the whole process before describing any saving, and we keep time released separate from cash saved.

You keep the capability

Your data, documentation, access and configuration stay with your business, so you are never locked in.

Example of our work

An owner-operated business with field and office teams.

Several tools supported different parts of the operation, and experienced people supplied the missing connections. A request for a better timesheet screen turned out to be a question about daily routines, rules, approvals and who should resolve missing facts.

The proposed improvement: capture complete records once, have operations check them, then give the office an approved version, with preparation and final approval kept separate.

Details are anonymised. This example describes discovery and a proposed design, not a completed implementation or a measured result.

What discovery revealedWhat we did about it
Knowledge held in people and spreadsheetsCaptured the reasoning behind the process before replacing any screen.
Office staff resolving gaps from earlier stepsGave the upstream role ownership of the facts, and time to check them.
Complex exceptions without full agreementSeparated current rules from proposed changes, for an authorised decision.
Reported administrative effortPlanned to measure the whole process before describing any saving.

About

An operator who has carried the same load.

Practical AI was founded by AJ Tuhoro. AJ runs a multi-site service business in Tauranga, so he knows what it is like when the business depends on what the owner carries in their head, and how much changes when the work is organised around clear routines and the right systems.

He works directly with owners on diagnosis, priorities and commercial judgement, alongside a technical delivery partner responsible for engineering and reliability. You deal with one accountable person, not a chain of suppliers.

Questions

Common questions from business owners.

What does Practical AI do?

We help established New Zealand businesses make everyday work easier to run. We find where time and money are being lost, improve the process with your team, use AI or automation where it makes sense, and then measure whether the change delivered value.

Who do you work with?

Owner-led businesses, typically 10 to 80 staff, in trades, manufacturing and practical services, where the owner still connects the field, workshop, office or service delivery. We are based in Tauranga and work across the Bay of Plenty and beyond.

How much does it cost?

Most clients start with a Business and Workflow Diagnostic for a fixed fee agreed before we start. You see the full expected investment, including software and your team's time, before you commit to each stage.

Do we need to be ready for AI?

No. We start with how the work runs today. Often the first improvement is a clearer routine or better use of tools you already have. We use AI where it genuinely helps, not for its own sake.

Do you build software?

Yes, with a technical delivery partner, once the process is clear. We configure the systems you already have first and build only where it is needed. You keep your data, documentation and access.

How do we get started?

Book a free 30-minute conversation using the form on this page. Bring one recent example of the work that keeps coming back to you, and we will tell you honestly whether a diagnostic makes sense.

Start with a conversation

Book a 30-minute conversation.

There is no fee and no obligation. Bring one recent example of the work that keeps coming back to you.

  1. 1We talk through the problem, how often it happens and who gets involved.
  2. 2We discuss urgency, who would sponsor the work and a sensible budget.
  3. 3We agree whether a diagnostic makes sense. If it does, you receive a written scope and fixed fee. If it does not, we will say so.
